From Principal to CEO

At the beginning, everything runs through the principal (as it should). Every decision. Every client. Every problem. Every win.
Which works…until it doesn’t!
Because at some point, the very behaviour that built the business starts to limit it. You become the bottleneck, the safety net, and the unofficial complaints department… all at once.
This is the moment where a principal must decide whether they want to remain the centre of the operation, or become the architect of it.
That is the shift from principal to CEO.
Control feels productive (until it isn’t!)
Many principals wear control like a badge of honour.
They know every landlord, they can step into any issue, and they have their finger on the pulse of everything.
It feels like leadership but it often creates bottlenecks:
- decisions slow down
- teams become dependent
- standards become inconsistent
- growth becomes exhausting
If every meaningful decision still requires the principal, the business has not scaled. It’s just grown… around you. And that is not scale – that is pressure.
The difference is not title — it is behaviour
Calling yourself a CEO doesn’t magically change anything (unfortunately). A CEO does not need to know everything - they need to ensure everything works without them hovering over it. That requires shifting focus from:
- doing to directing
- solving to designing
- reacting to anticipating
- Less “I’ll just fix that quickly”
More “why does this keep needing fixing?”
This is where many principals get twitchy.
Letting go can feel like losing control.
In reality, it’s the first time you’re actually creating it.
Systems replace reliance
The most common risk I see in rent rolls is not poor staff, it is over-reliance on individuals.
One exceptional PM holding relationships.
One administrator who “just knows where everything is.”
One principal who can calm any situation with a phone call and a well-timed apology
It’s impressive but it is also terrifying. Because when one of those people leaves, so does a chunk of your stability.
A CEO-led business does not rely on memory, goodwill or heroics. It relies on:
- documented processes
- consistent service standards
- clear accountability
- accessible data
In other words, things that still work on a Tuesday afternoon when no one’s having a great day.
Decision-making changes
Principals often make decisions based on relationships whereas CEOs make decisions based on impact.
“We’ll waive that fee to keep them happy”
“We won’t push that increase, they might get upset”
“We’ll deal with that later”
Individually, these feel reasonable but collectively, a slow leak in value.
A CEO asks “What does this do to the business over time?”
It’s not about being ruthless, it’s about being consistent. Which is far less dramatic and far more profitable.
Time shifts upward
One of the clearest indicators of this transition is how time is spent.
Principals are often buried in:
- emails
- escalations
- approvals
- problem-solving
CEOs spend time on:
- strategy
- performance
- structure
- future planning
If your week is still dominated by operational noise, you are being pulled back into the business, whether you intend to be or not.
The uncomfortable truth
Many principals say they want to step back but fewer are willing to stop being the person everyone goes to.
You cannot build a business that runs without you while continuing to insert yourself into everything.
At some point, you have to choose.
The payoff
When this shift is done well:
- teams become more confident
- decisions become faster and clearer
- clients experience more consistency (not personality roulette)
- the business becomes more resilient
And importantly — it becomes something that can operate, grow, and be valued independently of you.
Being a great principal builds a business.
Becoming a CEO builds one that doesn’t need rescuing every week.
